THE PROBLEM

Your team has no idea which requirements are actually covered

Manual Excel traceability matrices go stale within days. Coverage gaps stay invisible until the auditor asks — and by then it is too late.

STALE MATRICES

Excel traceability sheets are wrong before the audit starts

Every time a requirement changes or a test case is added in ADO the Excel matrix becomes incorrect. Teams spend days before audits manually rebuilding coverage maps that should have been live all along.

INVISIBLE GAPS

Coverage gaps only surface when it is too late to fix them

Without a live view of which requirements have no linked test cases teams discover traceability gaps during certification reviews. By then fixing them delays the entire program.

BROKEN CHAINS

No way to see the full ancestry of a single work item

When a test case fails nobody can instantly see which user story, feature and epic it traces back to. Finding that chain manually across a large ADO project takes hours not seconds.

HOW IT WORKS

Configure your matrix and spot every coverage gap in three steps

No external tools, no spreadsheet exports. Traceability builds live matrices directly from your Azure DevOps work items every time you run them.

STEP 01

Configure your matrix type and source

Choose between an Intersection Matrix — which maps two work item types against each other — or a Horizontal Matrix which expands a top-level item with all its linked children. Source work items from area paths, iteration paths or saved ADO queries.

STEP 02

Run the matrix and explore every view

Click Run and your live matrix generates instantly from current ADO data. Switch between Table, Tree, Grid, List and Heatmap views to analyze coverage from different angles. Every cell links directly back to the ADO work item it represents.

STEP 03

Identify gaps, manage relationships and export evidence

Use Heatmap View to spot uncovered requirements at a glance. Add or remove relationships directly in the Grid View. Export the matrix to Excel or generate a formatted Smart Report as Word, PDF or HTML for regulatory submission.

WHAT YOU GET

Core capabilities of traceability modules

HORIZONTAL MATRIX

Trace work item hierarchies across multiple levels

Build a horizontal matrix tracing Epics through Features, User Stories and Test Cases with up to ten configurable linked item clauses. Each clause defines its own link type, work item type and field filters independently. Run against work item type paths or a saved query as the source.

INTERSECTION MATRIX

Map any two work item types against each other

Select any two work item types or saved queries as rows and columns. A checkmark at each cell confirms a link exists between those two items. Swap rows and columns in one click to get a different perspective on the same data without reconfiguring the matrix.

FLEXIBLE SOURCING

Source work items from paths, queries or both

Filter work items using Area Path and Iteration Path with operators including Under, Not Under, In and Not In. Use a single saved query, a work item type path or a combination of both as the matrix source. The Under operator pulls in the entire nested hierarchy beneath any selected path.

TABLE AND MERGE VIEW

Grid layout with optional row consolidation

Table View displays the matrix as a multi-column grid with work item types in colored column groups. Toggle Merge View to consolidate duplicate top-level rows, placing all linked children side by side in a single consolidated row. Toggle it off at any time to return to the expanded view.

TREE VIEW

Collapsible hierarchy with state and assignment

Tree View displays matrix results as a collapsible parent-child hierarchy showing Assigned To and State for every item. Expand or collapse any level to focus on the part of the hierarchy that matters. Each work item ID links directly to the ADO work item for immediate editing.

GRID, LIST AND HEATMAP

Three views for intersection matrix analysis

Grid View shows a two-dimensional coverage map with checkmarks at linked intersections. List View shows each row item as a card with linked column items as chips, with an N/A badge for uncovered items. Heatmap View shows a color-coded coverage bar per row item for instant gap identification.

LINK TREE VIEW

Full traceability chain for any single work item

Click the Link Tree icon on any work item row to open a dialog showing its complete hierarchy; ancestors above, direct parent, current item and linked children below. Navigate to any item in the chain directly from the dialog without losing context of the matrix.

GOVERNANCE & CONTROLS

Traceability evidence that satisfies auditors and certification authorities

Every matrix runs live from ADO data. Every export is a point-in-time evidence record. Every gap is surfaced before the auditor finds it.

LIVE DATA

Every matrix reflects current ADO state when you run it

Traceability matrices are not snapshots that go stale. Every time you click Run the matrix rebuilds from live ADO work items and relationships. What you see is exactly what exists in your project at that moment.

GAP ANALYSIS

Identify uncovered requirements before compliance reviews

The Analytics tab surfaces every work item with no downstream links, broken down by type — 72 Features without downstream, 4 Epics without downstream. Fix gaps before the certification review rather than discovering them during it.

RELATIONSHIP MANAGEMENT

Create and remove work item links directly in the matrix

Add a relationship between any two items in an Intersection Matrix by clicking an empty cell and selecting the link type. Remove existing links from the same grid. Every change writes back to ADO immediately — no separate action required.

AUDIT EXPORTS

Export formatted evidence packages for any standard

Generate Excel exports and formatted Smart Reports in Word or PDF directly from the matrix. Use these as formal traceability evidence in DO-178C, IEC 62304, ISO 26262, FedRAMP and FDA submission packages.

MULTI-SOURCE QUERIES

Source requirements from any combination of ADO queries

Multi Query Mode lets you combine multiple saved ADO queries as the source for a single horizontal matrix. Build complex cross-area and cross-iteration traceability reports without restructuring your ADO project or manually aggregating data.

TEST REPORTING

Full test coverage traceability across plans, suites and runs

Test Reporting Mode uses a test plan and up to 25 test suites as the matrix source. Include Test Cases, Test Points, Test Runs and Test Results as configurable columns with pass/fail state visible at every level of the hierarchy.

FAQS

Frequently asked questions about Traceability

What is the difference between an Intersection Matrix and a Horizontal Matrix?
An Intersection Matrix maps two work item types against each other in a two-dimensional grid — for example, requirements versus test cases — with a checkmark where a link exists. A Horizontal Matrix expands a top-level work item type with all its linked children shown as horizontal columns.
Can I source work items from saved ADO queries instead of area paths?
Yes. Both Intersection and Horizontal matrices support Query Mode, which uses saved ADO queries to populate rows and columns. Horizontal Matrix also supports Multi Query Mode for combining multiple queries into a single complex trace report.
How does the Heatmap View help with compliance reviews?
Heatmap View shows every row work item with a color-coded coverage bar — grey for zero coverage, teal for partial, green for strong. Use the Without Links filter to isolate uncovered items immediately. Identify and remediate gaps before a certification or audit review.
Can I create and remove work item links directly in the matrix?
Yes. In Grid View on an Intersection Matrix you can click any empty cell to create a link between the row and column work items by selecting the relationship type. Click any filled cell to open the Linked Items popup and remove the link. Every change writes back to ADO immediately.
What export formats does Traceability support?
Traceability supports Excel export from Table View. Files can be downloaded directly or saved to the ADO Document Management library.
How many test suites can I use in Test Reporting Mode?
Test Reporting Mode supports up to 25 test suites from a single test plan per matrix. You can configure which work item types to include — Test Case, Test Point, Test Run, Test Results, Test Step Run — and set column options and run-level configuration for each included type.
What does the Analytics tab show?
The Analytics tab shows total items, maximum hierarchy depth, average children per item, items with children percentage, items with no downstream links, and a full gap analysis by work item type. It also includes a work item types donut chart and a state distribution bar chart.
Does Traceability work with Azure DevOps Server on-premises?
Yes. The Traceability module is certified for both Azure DevOps Services and Azure DevOps Server. Teams with air-gapped or data-residency requirements can run all matrix types, views, analytics and exports entirely on their own infrastructure.
What is the Link Tree View used for?
Link Tree View shows the complete hierarchy of a single work item — all ancestors above it and whether it has linked children below. It is used to understand the full traceability chain of any individual item without losing the context of the matrix you are working in.
Can I save a matrix configuration so I do not have to reconfigure it each time?
Yes. After configuring the matrix type, mode and all filters, click Save to store the configuration. The next time you open the matrix it opens on the Traceability Matrix tab showing the last generated result. Click Run to regenerate against the latest ADO data at any time.
Can I export the Analytics data for use in external reporting tools?
Yes. The Analytics tab includes an Export CSV button that downloads all analytics data — coverage metrics, gap analysis, work item type breakdown and state distribution — as a CSV file for use in Excel, Power BI or any external reporting tool.
How is Traceability different from the built-in ADO reporting?
ADO's built-in queries and charts show work item data but cannot visualize cross-type coverage relationships, generate formatted traceability matrices, or produce standards-compliant evidence reports. Traceability builds configurable matrices from ADO relationships and exports them as audit-ready evidence packages in one action.
